Overbooked linens after a last-minute headcount bump

Client bumped guest count 48 hours out and now my 120-inch ivory rounds are double-booked across two venues. How are you structuring contracts to lock quantities and fees, and what inventory buffer or swap policy actually works without tying up cash?

Freeze counts at T-7; any bump inside 72–48 hours hits a 25% rush fee and triggers an auto-swap: if 120-inch ivory rounds are double-booked, we move to pre-approved alternates or cross-rent up to a set cap using the client card on file. I keep a 10% neutral-linen buffer released 24h out so cash isn’t tied up, and the contract makes the client cover any cross-rent delta plus courier, tbh.
